The average cold email response rate in 2026 is 5.1 percent, the average open rate is 44 percent, and well-tuned campaigns on researched, permission-based lists reach 15 to 21 percent replies. This post breaks the benchmarks down by industry, sequence length and personalization depth, so you know which number you should actually be chasing.

Method note, so the numbers can be trusted: figures below aggregate published 2025 to 2026 studies from major sending platforms (each covering hundreds of millions of sends) with our own campaign observations. Reply rate means human replies, excluding out-of-office and unsubscribes. Where sources disagreed we took the conservative end.

Two things stand out. First, the spread is enormous: the top decile replies at 3 to 4 times the average, which means the average is mostly a measure of how much bad cold email exists, not what the channel can do. Second, opens above 60 percent are earned twice: once by the subject line and once by deliverability, because an email in the spam folder has an open rate of roughly zero. If opens are under 40 percent, fix cold email deliverability before touching copy.

The pattern: reply rates track inversely with how much cold email an audience receives. Selling to SDR leaders at SaaS companies is playing on hard mode; the same quality bar aimed at logistics operators can double the reply rate with no other change.

Sequence length: 4 steps is the knee

One-and-done emails leave roughly half the replies on the table: about 55 percent of replies arrive on steps 2 through 4. Reply yield rises steeply to the fourth touch, then flattens; sequences past 6 steps add complaints faster than replies. Benchmark yourself in this order. Opens under 40 percent: a deliverability problem, go fix authentication and warmup.
